Context Contexte
No design operations function existed for design practitioners at Sanofi. 600+ Figma users across global hubs, with nobody owning onboarding, support, or shared knowledge. New designers routinely waited a week before they could work, and the same friction extended to POs and developers across the product ecosystem.
I joined as Design System Designer and ran 1-1s across the Paris Accelerator. What surfaced wasn't missing components. It was missing foundations: no community rituals, no shared ways of working, no one accountable for the practitioner journey. The gap was wide enough that I proposed shifting my scope to build that function.
Aucune fonction DesignOps n'existait pour les designers chez Sanofi. 600+ utilisateurs Figma sur des hubs mondiaux, sans personne en charge de l'onboarding, du support ou du partage de connaissance. Les nouveaux designers attendaient routinièrement une semaine avant de pouvoir travailler, et la même friction touchait PO et développeurs dans l'écosystème produit.
J'arrive en tant que Design System Designer et mène des 1-1 dans l'Accelerator Paris. Ce qui remonte n'est pas des composants manquants. Ce sont des fondations absentes : pas de rituels de communauté, pas de ways of working partagées, personne responsable du parcours praticien. L'écart est assez large pour que je propose à ma manager de changer mon scope et construire cette fonction.

Create a function from scratch in a regulated pharma environment. Start with designer experience, then scale to cover the full product practitioner ecosystem: POs, developers, hand-off quality, cross-functional rituals, AI upskilling... Créer une fonction à partir de peu dans un environnement pharma régulé. Commencer par la designer experience, puis scaler pour couvrir tout l'écosystème praticien produit : PO, développeurs, qualité du hand-off, rituels transverses, AI upskilling...
My approach Mon approche
Phase 1 - Community & foundations: launched Community Hour - the first cross-designers ritual at the Paris Accelerator that became the foundation for expanding to other hubs. Established shared Ways of Working in the Product Design Process. Restructured Figma architecture. Built the onboarding journey for all CX practitioners. Industrialized Figma onboarding and access request flow. These initiatives impacted the local design community that enabled everything else. Phase 1 - Communauté & fondations : lancement de la Community Hour - le premier rituel cross-designers à l'Accelerator Paris qui est devenu la fondation pour s'étendre aux autres hubs. Mise en place des Ways of Working partagé pour le processus Product Design. Restructuration complète de l'architecture Figma. Construction du parcours d'onboarding pour tous les praticiens CX. Industrialisation de l'onboarding Figma et du flow de demande d'accès. Ces initiatives ont impacté la communauté design locale ce qui a permis d'activer tout le reste.
Phase 2 - Practitioner experience at scale: mapped the practitioner journey for the three populations (agencies, Accelerators, internal teams). Built a Tier Model Support with SLA targets. Created Design Jams and AI Jams (weekly, open to everyone, not just Design System users). These initiatives impacted each design hub at Sanofi (USA, France, China, Espana, India...). Phase 2 - Expérience praticien à l'échelle : cartographie du parcours praticien pour les trois populations (agences, Accelerators, équipes internes). Construction d'un Support Tier Model avec SLA cibles. Création des Design Jams et AI Jams (hebdomadaires, ouvertes à toutes et tous). Ces initiatives ont impacté chaque population design à Sanofi (USA, France, Chine, Espagne, Inde...).
Phase 3 - Scope expansion: extended from designer-only to full Experience Ops. Improved developer hand-off processes. Started covering PO workflows. The "Trojan horse" strategy: wearing both the Design System and Ops hats simultaneously, always bridging - pushing Ops practices when asked about the design system, pushing the design system when asked about Ops. Phase 3 - Extension du scope : passage officiel du DesignOps (designer-only) au Experience Ops. Amélioration des processus de hand-off développeurs. Couverture des workflows PO. La stratégie "cheval de Troie" : porter les deux casquettes Design System et Ops simultanément, toujours faire le pont - pousser des pratiques Ops quand on vient pour le design system, pousser le design system quand on vient pour l'Ops.
Example: contacted the China hub about Figma restructuring (an Ops concern) and used those one-on-ones and workshops as a lever to drive Elements Design System adoption. Exemple : contact du hub Chine sur la restructuration Figma (sujet Ops) et utilisation de ces 1-1 et workshops comme levier pour pousser l'adoption du design system Elements.
